How do you evaluate AI features when they’re embedded in everything, even your coffee maker (GE offers a drip machine that uses Google Cloud AI to help you “brew the perfect cup every morning”)?
You can no longer compare tools with AI with tools without AI. That comparison does not exist. You can only compare different implementations of AI within tools you already tried to evaluate based on dozens of other criteria.

Three years ago, AI in martech was a differentiator. If a vendor offered predictive analytics or natural language processing, that set them apart from the competition. You can evaluate whether paying more for AI capabilities makes sense for your use case.

Here’s what’s making this evaluation crisis worse: Many vendors are slapping “AI-powered” labels on features that automation has rebranded as trendy terminology.
The difference is important. Automation follows predetermined rules and produces predictable results. AI adapts based on data, learns from patterns and improves performance over time. One of them is a flowchart. The other is a system that gets smarter.
The Federal Trade Commission launched Operation AI Comply to address deceptive AI claims, bringing multiple enforcement actions against companies making false claims about their AI capabilities. Surveillance exists because the problem is widespread.

That analytics dashboard that promises AI-generated insights can perform basic statistical analysis with predetermined thresholds. That personalization engine that claims to predict customer behavior can trigger content based on simple segmentation rules.
Your job is to distinguish real AI implementation from marketing spin, which means asking questions that most vendors would rather not ask.
The new evaluation framework
Evaluating the quality of AI implementation requires different questions than the traditional feature comparison. Here are five critical questions that separate real AI capabilities from vendor hype:
- What problem does this AI solve? Skip the possibilities tour and start with the results. If a vendor can’t articulate the specific business problem its AI addresses, it probably built AI because competitors did, not because it solves a meaningful problem.
- What does the AI learn from? True AI needs data to improve performance. Ask what data feeds the system, how often the models are updated, and whether you’ll see performance improvements over time. If the vendor can’t explain the learning mechanism, you’re probably looking at automation with an AI label.
- How do you prove that it works? Demand quantifiable metrics that demonstrate AI performance. If they show you a dashboard of features instead of outcome data, that’s a red flag. The value of AI lies in measurable results, such as improved conversion rates, higher quality leads or higher return on ad spend, and not simply in the presence of AI capabilities. Most implementations deliver impressive demos, but disappointing results because vendors cannot prove that the AI has an incremental impact.
- What control do I have? AI systems that act as black boxes create governance nightmares. You need visibility into how decisions are made, the ability to override automated actions, and clear explanations when AI produces unexpected results. Ask about model transparency, explanation options and user controls before making a commitment.
- What happens if it goes wrong? AI will make mistakes. The question is whether the supplier has built systems to detect, correct and learn from these errors. Ask about their approach to preventing hallucinations, detecting biases, and handling errors. Their answer shows whether they have seriously thought about the implementation or installed AI on existing products without thinking about the consequences.
These questions do not appear in vendor-provided comparison matrices. That’s the point. Standard evaluation criteria assume that all AI is created equal. Your job is to prove otherwise.
The resource reality
Your new evaluation framework requires resources that most marketing teams don’t have.
You need people who understand both technical AI concepts and business outcomes. You need time to conduct proof-of-concept testing that validates vendor claims. You need governance frameworks to manage multiple AI systems working in your martech stack.
Only 10% of marketers feel they are using AI effectively, despite its widespread adoption. That gap reveals the real problem: Organizations rushed to adopt AI without developing the necessary capabilities to effectively evaluate, implement and operationalize it.

You cannot outsource this evaluation to analyst reports or peer recommendations. Your vendor selection should focus on implementation appropriateness and real-world capabilities, not checklists and glossy proposals. What works great for a competitor may fail in your organization.
